About 10–15 years ago, custom Android ROMs seemed like a major part of the enthusiast scene. Unlocking the bootloader, rooting the phone, and installing a lightweight ROM could remove bloatware, add missing features, improve performance, and extend the life of a device. These days, custom ROMs seem much less visible and mainstream. What changed? Did stock Android improve enough to remove the need, or did locked bootloaders, app compatibility, security checks, and longer official update support make the process too inconvenient?

Longer official support also removed one of the main motivations. In the past, a phone might stop receiving updates after a year or two, so a community ROM could keep it usable. With manufacturers offering several years of security updates, people have less reason to replace the software. Custom ROMs are still appealing for tinkering and privacy, but they are no longer necessary for ordinary usability.
App compatibility and security checks made the tradeoff much worse. Banking apps, work profiles, games, and payment tools may refuse to run on an unlocked or modified device, especially if it fails integrity checks. A ROM can still work fine technically, but having to fight with essential apps turns a fun project into a maintenance headache.
The biggest reason is that stock Android gradually absorbed many of the features people used custom ROMs for. Better performance, cleaner interfaces, permission controls, battery management, and longer update support are now standard. Installing a custom ROM used to unlock an entirely different phone; today it often provides only a few extra benefits.
Custom ROMs definitely aren't gone. LineageOS, GrapheneOS, and other projects are still active, especially for people who want privacy, fewer Google services, or longer support for older hardware. The audience is just more specialized now. Most users already get acceptable performance and features from the stock software, so they don't see enough benefit to justify wiping the phone and troubleshooting compatibility issues.
That makes sense. It sounds less like custom ROMs disappeared and more like their original advantages became either standard features or too inconvenient to use on a daily-driver phone.
Manufacturers also made the process harder. Many carrier phones have permanently locked bootloaders, while other brands require complicated unlock procedures. Verified boot, stronger anti-rollback protections, and hardware features that break after unlocking can make experimentation risky. The enthusiast community still exists, but there are fewer devices that are easy and safe to modify.

That was the turning point for me too. Once my banking app stopped working, the privacy and customization benefits weren't worth constantly finding workarounds.
