A OneDrive sync problem on my Windows 11 PC left a project folder partially empty. The main directory still exists, but several files and subfolders disappeared from the local copy. I paused OneDrive immediately and checked the OneDrive recycle bin, Windows Recycle Bin, version history, another previously synced computer, and an older external backup, but none contained the missing data.
I have not written any new data to the affected drive. I briefly opened an R environment and a recovery utility, which detected some potentially recoverable files and allowed previews, but I stopped because I do not want to make the situation worse by repeatedly scanning the original disk.
Should I create a full disk image first and work from that, or is scanning the original drive reasonably safe if the disk appears healthy and the files were probably removed by the sync process? Are there any less obvious OneDrive locations or recovery options I should check before treating this as a local file-recovery case?

A direct scan with a reputable recovery program can work when the drive is healthy and no new data has been written, but avoid installing the recovery software or saving recovered files on that same drive. Tools such as Recuva or GetDataBack are commonly used, though an image is still the safer starting point for valuable files.
Before doing anything else, check the files in OneDrive through the web interface and copy any cloud-only versions to a separate external drive. Confirm that the project files actually reached the cloud, since some files may have been skipped or may not have finished syncing. Also check the recycle bins on every other computer that was syncing the folder. If the files are not present anywhere online or on another device, then local recovery may be necessary.
If the files are important, make a sector-by-sector image of the drive first and perform recovery against the image rather than the original. Even a healthy drive can be damaged by unnecessary writes or extended use, and imaging gives you a way to retry with different tools. If the data is irreplaceable, a professional recovery service is safer than experimenting on the only copy.
