I'm currently building a lab cluster for a client using Citrix and VDI, but I ran into a big problem today. Two of my VMs—a Domain Controller and a Citrix Delivery instance—failed right in front of me. I wasn't installing or upgrading anything, just relying on them as part of the cluster.

What region are your VMs in? It sounds like you might be facing an Azure capacity issue based on my experience. That can cause VMs to get stuck in updating and fail.
Did you consider using the Hyper-V rescue method? It seems like a bad update might have left your VMs stuck in a boot loop.
I ran into a similar issue this week. My VMs were stuck going from 'starting' to 'updating' for several minutes before failing. Are you using the v6 family CPUs with TPM enabled? Microsoft mentioned in their RCA that a recent hypervisor update caused TPM issues that led to these failures.
Yes, I'm using two different v6 machine types and both have vTPM enabled. Did you get your VMs back up, or did you have to rebuild?
They are in East US, zone 1.
